3 Steps to Lean and Scalable: The way to run a business today

In today’s fast-paced business world, staying competitive isn’t just about growth—it’s about efficiency. For small/medium business owners running a business, every pound spent must deliver value. Yet, many businesses unknowingly carry operational “fat” in the form of outdated processes or underused technology. If your operational team still comprises the same resource, doing the same tasks in the same way as even two years ago, the chances are you could be leaner.  

The good news? with a few strategic changes, you can streamline your operations, reduce costs, and boost productivity—without sacrificing quality or service. 

1.Team snapshot 

Take a moment to get a clear picture of what your admin team is doing and how everything fits together. Start by taking a hard look at how your business runs day-to-day in the form of a team snapshot. Who does what? How long does it take? Are there overlaps or inefficiencies? A simple snapshot can reveal surprising insights—like tasks that are duplicated across departments or processes that take twice as long as they should. 

By understanding where your time and money go, you can make informed decisions about what to keep, what to change, and what to let go.  

Who’s on the Team? 

List each team member and their current job title.

What do they actually do? 

Break down each person’s main responsibilities into specific tasks. If you have their original job description, compare it to what they’re doing now—especially if they’ve been in the role for a while. It’s a great way to spot how the role has shifted over time. 

How much time does it take? 

Estimate how much time they spend on each task in a typical week. No need to be exact—just a rough idea is fine. 

What tools are they using? 

Note the systems or software they use (like Excel, Sage, Outlook, etc.) Managing software is key given our reliance upon it. Who’s in charge of managing these tools or does it tend to fall between roles? 

Who or what do they depend on? 

Think about what they need to get their work done—other people, data, approvals, etc. Are there any bottlenecks that could be smoothed out by sharing access or responsibilities? A good example of this is in relation to reporting. Waiting for figures or stats before reports can be prepared instead of giving access to the original data for example or sharing responsibilities throughout a team, rather than creating a bottleneck where a particular manager is responsible for ‘signing off’ every decision. 

Could this be easier? 

Highlight any tasks that feel repetitive or could be automated. Be bold – even if you’re not sure how to do it yet, flag anything that seems like it could be simpler or faster with the right tools. 

Extra notes 

Add any thoughts—like performance insights, cross-training opportunities, or risks (eg. only one person knows how to do something). These notes will be helpful when it’s time to make improvements. 

Your reflections 

Now that you’ve mapped things out, how do you feel about the current setup? What’s working well? What’s frustrating? What would you love to change? Are there any big challenges you can see? 

Once your Team Snapshot is complete, you’ll be in a great position to start exploring how tech and smarter processes can improve your operations. 

2. The Right Tech 

Technology is no longer a luxury—it’s a necessity. From cloud-based accounting software to automated scheduling tools, the right tech can save hours of manual work each week. Yet many small businesses still rely on spreadsheets, paper forms, or outdated systems that slow them down. 

Ask yourself: Are you using tools that scale with your business? Can your systems talk to each other?  

Investing in the right technology might seem costly upfront, but the long-term savings—in time, errors, and labour—are often substantial. 3. Rethink your staffing model 

Many small businesses grow organically, adding staff as needed without stepping back to assess the bigger picture. Over time, this can lead to over resourcing, particularly if new staff are being trained by people more comfortable with established routines. 

Instead, consider whether roles can be consolidated, cross-trained, or supported by smarter systems. Could one person handle two functions with the right tools? Could a part-time role replace a full-time one? 

This doesn’t mean letting go of great people—it means making sure every role adds real value. 

You may be concerned about how your staff will respond to change. In our experience, people want to keep up to date with technology – for their own career development as much as anything. If you have a team member approaching retirement or with a long service credential, this is a good time to audit their role for many reasons – reasons that might benefit them as well as your business efficiency. Equally, if you are thinking about succession and have a young ‘firestarter’ – eager to learn about the business, you don’t want to saddle them with your spreadsheets and post it notes, they will be looking to lead the revolution – so this exercise will have positive outcomes for everyone involved in the future of the business.
